Why speaking anxiety gets worse in high-stakes situations
Speaking anxiety and high stakes have a specific relationship. The more that rides on a speaking situation — the seniority of the audience, the visibility of the outcome, the professional consequences — the more intensely the nervous system responds. Understanding why that happens explains something important: why low-stakes practice rarely prepares you for high-stakes performance.
What high-pressure situations actually signal to the nervous system
From a neurological standpoint, elevated pressure is not just a psychological concept. It represents a measurable increase in perceived threat.
When the consequences of performance feel significant — when there is more to lose, more people watching, more riding on the outcome — the nervous system registers this as a threat amplifier. The same conditioned response that would fire at a moderate level in a low-pressure situation fires more intensely when the moment matters. The threat signal is louder. The physiological response is stronger.
This is not irrational. From an evolutionary standpoint, it is entirely sensible. Situations with higher consequences genuinely warrant stronger protective responses. The nervous system is calibrating appropriately to the perceived level of risk.
The complication is that it’s calibrating to a threat that isn’t actually there — and in doing so, it’s actively undermining the performance it’s supposedly protecting.
The neuroscience of choking
Research published in Frontiers in Behavioral Neuroscience by Yu (2015) provides a detailed neurological account of what happens when performance deteriorates under pressure — a phenomenon the research literature calls choking.¹
The findings point to three overlapping mechanisms.
The first is attentional disruption. When the pressure is significant, attention shifts away from the task and toward threat monitoring. The cognitive resources available for performance are redistributed toward self-surveillance and outcome evaluation.
The second is explicit monitoring. Under pressure, people begin consciously attending to skills that normally run automatically. Fluid speech, pacing, eye contact — these are procedural skills that work best when they’re not being consciously supervised. Consequential situations trigger self-monitoring, and self-monitoring disrupts automaticity. The skill regresses toward the effortful, deliberate execution of a beginner, even in someone highly experienced.
The third is over-arousal. Research using neuroimaging has shown that cortisol released in high-visibility moments is associated with significant deactivation of the hippocampus and limbic regions — the very structures involved in smooth memory retrieval and emotional regulation.² When the room is important, the brain isn’t just distracted. Its architecture for clear thinking is temporarily compromised.
Why the moments that matter most are the hardest
This creates a painful paradox for anyone with speaking anxiety. The situations that carry the most consequence — the board presentation, the executive briefing, the high-visibility meeting — are precisely the situations most likely to amplify the threat response.
More importance means more perceived consequence. More perceived consequence means stronger threat signal. Stronger threat signal means greater attentional disruption, more self-monitoring, and higher cortisol. Which means worse performance exactly when better performance matters most.
This is not a character flaw. It is not evidence of weakness or inadequacy. It is a predictable neurological consequence of a conditioned threat response meeting exactly the conditions most likely to activate it at full intensity.
Why low-stakes success doesn’t transfer
This also explains something many people find genuinely baffling — why performing well in ordinary situations doesn’t seem to build toward performing well when it counts.
Practice in low-stakes situations does create some relief — the response quietens, performance improves, and it can feel like progress. But the underlying pattern hasn’t changed. It’s been temporarily suppressed, not updated. When the pressure rises significantly, the original response returns — and often returns harder than before.
Low-stakes practice builds skill. It does not update the threat association that gets amplified when the situation is genuinely significant.
What actually changes this
The problem is not solved by more low-stakes practice, by reframing the importance of the situation, or by telling yourself it doesn’t matter. The nervous system is not persuaded by these strategies. It is tracking perceived consequence independently of what you consciously tell it.
What changes it is addressing the conditioned threat response at the level where it’s stored — updating the encoded association so the nervous system no longer reads speaking situations as threat, regardless of how significant they are.
When the threat signal is removed at its source, the amplification that comes with consequential moments loses its fuel. The situation can carry genuine importance without the nervous system treating importance as danger.
